Introduction

You lost four hours this week and you probably can't say to what.

It wasn't lost to anything important, not a big decision or a creative breakthrough or time with the people you care about. You lost it to the small stuff: retyping the same email reply for the fifth time, moving files from one folder to another, copying a number from one spreadsheet into a different spreadsheet, chasing a client who forgot to send a document, checking a calendar link for the third time today. Chapter 1: Find It, The Robot Work Audit

First, know exactly what you're automating. Most people skip this step. They get excited about a new app, automate the first repetitive task they notice, and stop there. They save ten minutes a week and call it a win, while the real time drains keep bleeding quietly in the background.

This chapter gives you a simple, structured way to find every piece of "robot work" hiding in your days, before you touch any software. Think of it as taking inventory before you go shopping. You cannot buy the right tool for a job you have not clearly named.

What Counts as Robot Work

Robot work is any task that is predictable, frequent, and low-stakes. It follows the same steps almost every time, it happens often enough to add up, and if it goes wrong, the damage is small and easy to fix.

Examples: copying data from an email into a spreadsheet, sending the same follow-up message to new clients, renaming and filing photos, checking whether an invoice was paid, moving files from your downloads folder into the right project folder. None of these require real thinking. They require your hands and your attention, but not your judgment.

Judgment work is the opposite. It is unpredictable, it depends on context, and getting it wrong actually costs you something. Deciding how to respond to an upset client, writing the strategy for a new project, negotiating a price, coaching someone on your team: these need a human brain in the loop every time. No software should be making these calls for you, and protecting that space is exactly what this whole system is for.

The mistake people make is lumping these two categories together. They either try to automate judgment work (and end up with a robotic, tone-deaf email that annoys a client) or they refuse to automate robot work because "it only takes a minute." That single minute is easy to shrug off. It is the repeat count that quietly does the damage: a task you barely notice can still claim a real slice of your week once you add up every time you do it.

The goal of this chapter is to separate the two cleanly, using evidence instead of guesswork.

The One-Week Tracking Method

You cannot audit your time from memory. Most people wildly underestimate how often they do small repetitive tasks, because each instance feels too minor to remember. The fix is a simple tracking log, kept for a set period, that catches tasks in the moment instead of relying on recall later.

Here is how it works. Open a note on your phone, or keep a small notepad on your desk, and set up three columns: Task, How Often, and Minutes Each Time. Every time you catch yourself doing something repetitive, even something tiny, jot it down. If it is already on your list, just add a tally mark instead of a new line.

Copy this worksheet as-is, on paper or in a notes app, and fill in rows as your week happens:

The trigger matters as much as the task itself. Notice what sets each task off. Is it a new email landing in your inbox? A calendar reminder? The end of a workday? Knowing the trigger tells you exactly where an automation would need to "listen" in order to take over, which becomes important once you get to the tools in later chapters.

Three days of honest tracking is usually enough to see real patterns. A full week gives you an even clearer picture, especially if your work varies by day. Either way, the point is to catch the small stuff you would normally never think to write down.

The Three-Question Filter

Once you have a list, you need a fast, reliable way to decide what belongs on your automation "Hit List" and what does not. Run every task through three questions.

Is it predictable? Does the task follow the same steps nearly every time, or does it change based on judgment calls? A weekly report pulled from the same three numbers is predictable. Writing a proposal tailored to each client's needs is not.

Is it frequent? Does it happen often enough that the time adds up? A task you do once a year, even if it is tedious, is rarely worth the setup effort. A task you do five times a day, even a short one, usually is.

Is it low-stakes? If the automation makes a mistake, is the damage small and easy to catch? Automatically sorting files into a folder is low-stakes: if it goes to the wrong folder, you just move it. Automatically sending payment reminders to a client without a human check is higher-stakes if the numbers might be wrong.

A task earns a spot on your Hit List only if you can answer yes to all three. Miss one, and it either belongs in the "leave it alone" pile or it needs a human checkpoint built into the process, which you will learn to design in Chapter 2.

Once you have your Hit List, rank it with a simple score instead of eyeballing it. For each task, score two things on a 1 to 3 scale: Setup Effort (1 = quick and simple, 2 = moderate, 3 = a real project) and Minutes Saved (1 = a little, 2 = a moderate amount, 3 = a lot, based on the totals from your worksheet). Divide minutes saved by setup effort, and the highest numbers go to the top of your list. A task scoring 3 for minutes saved and 1 for setup effort jumps ahead of one scoring 3 and 3, even though both looked appealing at first glance. This scoring step is what turns a random pile of annoyances into an actual plan, so your first automation project is the one that pays off fastest.

For the next three days, copy the worksheet above and keep it with you, on paper or in a notes app. Log every repetitive task the moment you notice it, even the ones that feel too small to matter.

At the end of day three, run each item through the three-question filter: is it predictable, frequent, and low-stakes? Cross off anything that fails even one question.
